My process for validating, launching, and scaling webinar and certification products with measurable ROI.

iNTRODUCTION

I take an end-to-end approach to building and scaling expert-led webinar and certification products. My work spans product discovery, validation, execution, and performance review, grounded in data, cross-functional collaboration, and measurable results. From defining clear business outcomes to ongoing iteration through testing and ROI tracking, I ensure each product is executed with intent, operational discipline, and long-term commercial impact.

Product Discovery

Building the Right Products at the Right Time

Sustainable growth requires intentional product creation, not reliance on existing offerings. Before building anything, I evaluate whether a product is worth pursuing based on its potential business impact, profitability, and strategic fit.

Existing Product & Historical Review

I start by assessing whether a similar product or webinar already exists. I review historical data such as attendance, sales performance, and ROI to identify opportunities to create a new webinar, replicate, improve, or reposition concepts.

Audience Demand & Market Validation

I validate demand using quantitative and qualitative insights, such as target audience size and customer requests. For instance, prior to launching Payroll Certification, I identified 100,000 payroll-related job titles and confirmed demand through multiple webinar requests.

Market Trends, Regulations & Timing

I constantly look out for upcoming regulations and industry updates to inform new product development and refresh existing offerings. This ensures training and webinar products remain current and relevant. For example, regulatory updates such as DOL overtime rule changes (exempt and non-exempt), the Pregnant Workers Fairness Act, and the FTC’s non-compete ban have driven new product creation and updates to existing webinar content.

Scaling & Product Expansion

Strong initial performance signals guide strategic growth. Based on the Payroll Certification’s success ($100K in revenue across two repeats), I designed spin-offs like Payroll Advanced Certification and standalone webinars for Payroll Managers and Payroll Tax Management

I partner with both existing presenters and newly recruited subject-matter experts based on topic relevance and product alignment. This includes supporting interviews with the SVP of Product, managing onboarding, contracts, and training, aligning topics and materials, conducting quality checks, attending live sessions to provide feedback, and overseeing presenter payments.

Product Design & Development

I collaborate closely with design and development teams to build webinar products, managing presenter deliverables including bios, webinar drafts, topic outlines, slide decks, contracts, and W-4 documentation. I oversee asset creation and platform setup, including content uploads across ON24, Box, and internal systems, ensuring accuracy, consistency, and launch readiness.

I work with marketing support to align timelines, finalize messaging, and prepare email campaigns in Marketo. This ensures each product launch is supported by a clear schedule, aligned positioning, and coordinated execution across teams.

Structured Product & Email Brief Development

I lead the development of product and email briefs that mirror website catalog content to ensure message accuracy and alignment across channels. This approach reduces rework and ensures marketing reflects the product exactly as delivered. Each brief and email draft follows basic SEO principles, with optimized titles, headlines, and introductions incorporating high-volume, low-difficulty keywords.

Product and email content includes the product title, headline, introduction addressing key pain points, product offering details, webinar date and duration, topic outline, presenter bios, and defined audience. Email drafts also include multiple subject line options for A/B testing, headline variations, hero statements, and preview text.

Campaign Planning, Testing & Performance Monitoring

I plan and schedule email campaigns up to six weeks in advance based on historical performance and conversion data. This includes audience segmentation, calendar coordination, and continuous monitoring of email metrics to identify optimization opportunities. I manage ongoing A/B testing across subject lines, headlines, and CTAs to refine performance and inform future product marketing decisions. I also maintain healthy IP hygiene by minimizing spam complaints, ensuring compliance with email marketing best practices, and following established deliverability and consent standards.

I lead monthly product performance reviews to evaluate outcomes, guide investment decisions, and ensure alignment between product, marketing, and revenue goals across all brands.

EXECUTIVE REPORTING & PERFORMANCE REVIEW

I conduct a monthly executive review with the CEO to present a consolidated view of product and brand performance. These sessions include product metrics, ROI analysis, budget tracking, delivery schedules, and upcoming product initiatives. The objective is to maintain visibility across the entire portfolio while ensuring resources are allocated to products with the strongest performance and growth potential.

ITERATION, PRODUCT PIPELINE & EXPANSION OPPORTUNITIES

Performance insights directly inform future product decisions. I use historical results and market demand to finalize the upcoming month’s product lineup, identify top-performing offerings, and support data-backed proposals for new products. In addition to live webinars, I assess opportunities to expand into digital products and subscription-style formats to support long-term scalability and recurring revenue.

I prepare performance reports for senior leadership, including the CEO, SVP of Product, VP of Development and Sales, and Brand Managers. These reports focus on maintaining monthly spend below $20,000 per brand while tracking product performance across the full schedule. ROI is evaluated by comparing presenter fees against revenue generated from the marketing launch through the first live session. This analysis determines whether a product should be repeated, revised, rescheduled, or not for repeat, while maintaining an average profit margin target of 80% at both product and brand levels.
